Il sistema gestionale di matrice giapponese denominato “lean production” (produzione snella) è oggetto di ricerca e di studio da più di due decenni. Esso trae le sue origini dal la cultura giapponese che ha creato un ‘clima’ di business diverso da quello di ogni altra economia avanzata. Gerlach, con un espressione che meglio di altre rappresenta la natura relazionale della società e del sistema imprenditoriale nipponico, ha definito il sistema economico giapponese come: “Capitalismo delle Alleanze” (Alliance Capitalism)
Non è un caso che l’insieme di tecniche produttive e manageriali, in seguito definite “snelle” (lean) dai ricercatori del MIT, sono nate e si sono sviluppate in Giappone. Questo lavoro ha l’obiettivo di analizzare ed evidenziare le caratteristiche della lean production per comprendere i legami tra la cultura ed il sistema imprenditoriale nipponici e l’insieme di queste filosofie e tecniche gestionali.
Per comprendere il sistema gestionale giapponese è necessario analizzare il funzionamento della supply chain in quel paese e capire cosa i giapponesi fanno e come lo fanno all’interno delle loro fabbriche. La produzione e l’ambiente imprenditoriale non dovrebbero essere considerati due campi di studio e ricerca separati, e questo è particolarmente vero in Giappone.
Per molti anni i sistemi giapponesi di Just in Time (in particolare il sistema JIT-Kanban della Toyota) sono stati analizzati, impressionando osservatori e studiosi di tutto il mondo per i risultati in termini di qualità, affidabilità ed efficienza.
Le tecniche della lean production e del Just in Time si sono
sviluppate prima degli anni ’90 e il loro successo è stato, in un primo momento, trainato dalla rapida crescita del sistema paese nel suo insieme; tuttavia esse rivelano la loro efficacia anche oggi, in un periodo di relativa crisi, attraverso il successo mondiale di molti settori industriali giapponesi.
Sono passati ormai più di dieci anni dall’inizio della crisi
economica giapponese nei primi anni ’90. Malgrado la recessione, il Giappone mantiene il secondo maggiore PIL del mondo (4.623 miliardi di dollari nel 2004), che da solo rappresenta i due terzi dell’intero PIL asiatico. Nel 2005 il PIL giapponese è cresciuto del 2,8% con una crescita degli investimenti del 7,2% nel 2005, il tutto in presenza di una diminuzione del 6,6% della spesa pubblica ad indicare che la ripresa è dovuta a meriti del sistema industriale ottenuta senza l’aiuto del governo.
Per decenni molti studiosi del sistema imprenditoriale giapponese hanno ritenuto che il successo delle imprese nipponiche fosse dovuto al protezionismo delle politiche industriali attuate dal dopoguerra fino alla fine degli anni ’80 in quella rete di connessioni tra burocrazia e impresa che contraddistingueva (ed in parte ancora contraddistingue)
il sistema nipponico. Ciò non è del tutto vero come mostrano i dati della ripresa e come gia aveva notato Porter: “Il sapere convenzionale attribuisce i successi del Giappone post-bellico alle azioni del governo: al set di politiche economiche cosi preminentemente associate con il Giappone da renderle note come il modello del governo giapponese. Ma il sapere convenzionale ha torto”.Dopo l’inizio della recessione le industrie che si sono rivelate più
forti e capaci di competere facilmente a livello internazionale come l’automobilistica, la motociclistica e l’industria dei videogiochi, sono proprio quelle che non avevano beneficiato della protezione del governo ma si sono concentrate nell’implementazione di sistemi di gestione snelli utilizzando al meglio le caratteristiche del sistema in cui esse operano. La lean production è dunque in grado di funzionare
anche senza l’ausilio governativo anche se le politiche protettive e protezionistiche del sistema burocratico-imprenditoriale sono state, nei fatti, l’incubatore in cui è nata e si è potuta sviluppare. Le tecniche e le filosofie gestionali proprie della lean production rappresentano dunque il maggior vantaggio competitivo dell’odierno sistema industriale giapponese.
Le aziende giapponesi sono ancora molto competitive ed in grado di guadagnare quote di mercato anche in settori maturi. Il Giappone di oggi, rappresenta un mercato ancora più interessante che in passato.
Prima degli anni ’80 il Giappone era sostanzialmente un mercato chiuso, mentre oggi, per fronteggiare la crisi e per onorare gli accordi commerciali con gli Stati Uniti, ha eliminato molte delle barriere commerciali che limitavano gli scambi e gli investimenti. E’ iniziato un processo di ‘deregulation’ che crea nuove opportunità di investimento e nuove libertà di operare per le imprese straniere. Tuttavia, anche dopo l’abbattimento delle barriere commerciali e burocratiche,
le imprese straniere incontrano notevoli difficoltà ad entrare nel
mercato nipponico. Una delle motivazioni principali del fallimento di molte iniziative imprenditoriali straniere in Giappone è la mancanza di comprensione del sistema in cui si trovano ad operare. La ragione di ciò sta principalmente nella non corretta valutazione di due elementi fondamentali: la natura complessa del sistema stesso e le speciali relazioni che si sono create tra i vari attori del processo distributivo ‘Kokusaika’ (internazionalizzazione in giapponese) è oggi la parola d’ordine e l’obiettivo principale dei governanti giapponesi. Ciò emerge in molti aspetti non solo dell’industria ma anche dell’educazione, il numero di insegnati stranieri di lingua assunti dalle scuole e sponsorizzati da fondi governativi è un chiaro segno di questa tendenza.
L’attuale realtà imprenditoriale giapponese rimane unica ma è più comparabile alla realtà occidentale di quanto non lo fosse durante il boom economico. Questa unicità è governata da fattori culturali che determinano il modo in cui sia l’impresa che l’intera supply chain giapponese è organizzata e gestita. Tutti questi aspetti del sistema sono concatenati gli uni agli altri in un nesso di causa-effetto. Ad esempio la comune espressione giapponese “il cliente è Dio” è concettualmente legata ai principi di produzione ‘Pull’ del JIT edi ‘Customer Satisfaction ’ del TQM (Total Quality Management).
Il JIT non è solo una tecnica manageriale, ma la filosofia su cui si basa ha radici nella cultura d’impresa giapponese a tutti i livelli.
Camminando al mattino per le strade di ‘Hamanomachi’ (il centro città di Nagasaki) per andare all’università, ho notato come prima dell’orario di apertura, ogni giorno, ogni negozio aveva un piccolo furgone che scaricava piccoli colli di merce; è normale in Giappone anche per i piccoli negozi al dettaglio fare ordinazioni e ricevere giornalmente le merci per ricostituire quelle vendute il giorno prima.
Questo sistema di approvvigionamento è nato dall’esigenza dei piccoli negozi che non avendo magazzino (o per lo meno non avendolo delle dimensioni adeguate) necessitano di rifornimenti frequenti se non addirittura giornalieri. Questo sistema si fornitura, dove anche i piccoli negozi ricevono esattamente la quantità di merce richiesta dai clienti, non è frutto di una strategia programmata, bensì è nato gradualmente secondo l’approccio Kaizen dalla stessa tipologia di bisogni della grande impresa. Con ben altra dimensione la Toyota ha creato e sviluppato il suo sistema di produzione JIT. La filosofia del JIT non può dunque essere definita come una semplice pratica di processo ma appare evidente come essa sia legata alla cultura imprenditoriale giapponese ed alle esigenze che le imprese hanno ed hanno avuto nel periodo dal dopoguerra ad oggi.
E’ stato stimato che circa il 70% dei costi di produzione delle
imprese manifatturiere giapponesi derivano da forniture di altre
imprese, mentre nello stesso periodo negli stati Uniti la percentuale è del 30%. Questa percentuale cresce al 80% nel settore automobilistico contro il 50-60% degli Stati Uniti, della Germania e della Francia.
Una tale dimensione di outsourcing richiede legami forti con in
fornitori. Se i fornitori non sviluppano un sistema Just In Time che sia compatibile con gli standard dell’ impresa principale, il just in time non può funzionare correttamente causando numerosi arresti della linea di produzione e ritardi. I fornitori devono dunque essere considerati come parte integrante dell’organizzazione al fine di poter sviluppare un efficiente sistema JIT. Realtà come il ‘Keiretsu’ o le “Associazioni dei fornitori” possono creare forti legami e accrescere l’affidabilità dei fornitori. Per i fornitori (spesso piccole imprese) questo sistema è conveniente poiché garantisce stabilità e riduce la competizione di prezzo. Per l’impresa principale, questa è la base per fare funzionare senza intoppi il sistema JIT.
Analizzeremo dunque le origini della lean production in Giappone, tenendo in considerazione l’unicità del suo sistema imprenditoriale e le interrelazioni tra cultura, sistema imprenditoriale e sistema di produzione. Attraverso l’analisi del sistema di produzione Toyota (TPS), partendo dagli aspetti sistemici ed istituzionali, saranno analizzate e dimostrate le relazioni tra il sistema imprenditoriale e l’organizzazione della produzione e della supply chain al fine di meglio comprendere, attraverso lo studio delle sue origini, le logiche di funzionamento dell’insieme di tecniche e filosofie gestionali.

For each waste, there is a strategy to remove or eliminate it. What is less likely is that managers will know how any of these issues are affecting them and increasing costs. To remove each waste, you have to understand where it comes from, why it exists, and how it affects your business. In the economic recession, many companies are taking abstinence procedures to reduce costs. This might include layoff labors and reducing some wages. Actually, those actions might work for only a short period. Afterwards, the situation may return and in worse shape unless the company changes its way of doing things, including enacting a culture of continuous improvement. This puts us back to why the Toyota production system has been created.

Este artigo analisa, por meio de um estudo de caso, os fatores logísticos que contribuíram para que uma empresa de fornecimento de alumínio reciclado implantasse uma unidade fabril no Pólo Industrial de Manaus e os benefícios para os seus clientes, haja vista o alto investimento necessário para tal implantação. O estudo mostra a importância da integração dos sistemas de produção entre clientes e fornecedores, formando uma cadeia produtiva, sendo esse um aspecto relevante para o sucesso de uma relação de comakership. O estudo ainda enfatiza a importância do empreendimento para os clientes, uma vez que, para estes, houve melhorias significativas na logística e na redução de custos de armazenagem e transporte, possibilitando maior competitividade em um segmento de grande concorrência, o de duas rodas.

A review of the Kanban shows that this production system was firstly designed for sequencing tasks in the manufacturing industry. Although this initial concept remains, information technology and database applied for Kanban implementation has today allowed a real time evaluation of the production line that could also be used for decision support tasks, also known as business intelligence. Information technology systems such as database, Workflow and EDI are then reviewed focusing on support for modern Kanban applications.

Toyota allows the team members to focus on their work and the truck in front of them, leading to better results and satisfaction for all.

For decades, production has relied on the old principle mass production invented by Henry Ford where parts are being produced in batches and pushed to the market hoping for a customer to buy. Things are based on forecasting and sales were too optimistic. This system disconnects the factory from the customer. The factory is producing only to a forecast. The production at the supplying (assembly) process also called customer process is being regulated by a schedule.

Mistakenly, many people think plan-do-check-act (PDCA) is a continuous improvement cycle, even if they neglect the human part. PDCA does aim to improve the process, but if you have only improved the process without developing and teaching your people, you have put the process at risk of slipping back. People must be trained in the culture of continuous improvement so they can keep managing the process with the new method.

The Toyota Production System (TPS) has become a successful model for improving efficiency and eliminating errors in manufacturing processes. In an effort to provide patients and families with the highest quality clinical care, our academic children's hospital has modified the techniques of the TPS for a program in continuous performance improvement (CPI) and has expanded its application to educational and research programs. Over a period of years, physicians, nurses, residents, administrators, and hospital staff have become actively engaged in a culture of continuous performance improvement. This article provides background into the methods of CPI and describes examples of how we have applied these methods for improvement in clinical care, resident teaching, and research administration.

The article examines the relationship between lean production and Industrie 4.0 focusing on the question of autonomy in the work process. In contrast to the claim made by official Industrie 4.0 concepts that the autonomy of the employees would increase, we see in the current implementation projects a tendency towards greater standard ization and control of work. This is in continuity with concepts of lean production, but neglects the participation-oriented elements of lean production such as teamwork and shop-floor-based improvement activities. Our argument is developed by analyzing practical examples from three relevant fields (digital assistance systems, data-based process management, modular assembly). The conclusions of this article also discuss the extent to which the concept of individual autonomy is suitable for the assessment of Industrie 4.0 concepts, given the high levels of interdependence already achieved in production processes.

Using a case study of North African immigrant labour in the Paris car industry, this paper explores the relationship between the 'structured coherence' of the Paris region, and the transition to 'Toyotaism' within four large final assembly plants. I argue first that organizational and technical change does not simply translate into a form of employment decline, as other processes of labour segmentation are at work. Management in all three firms shifted between the use of young French workers and immigrants to match both the technical requirements of Toyotaism and to achieve control and docility (thus improving productivity and quality) within the factories. Second, I argue that the coherence of the Paris region as a region of final assembly has rested upon the centralizing tendencies of JIT/kanban, and that North African immigrants 'suit' the firm's requirements for qualitative and quantitative flexibility. This has allowed simultaneously the adoption of Toyotaist principles in a way which might better be described as 'neo-Fordism'. Finally, I contend that the processes of segmentation along national lines which were apparent during the 'Fordist' era have persisted despite any large-scale transformation of the Paris plants. This suggests that we need to conceptualize the regulationsist wage relation as racialized.
